The Operation That Never Happened — Japan’s 4,000 Plane Kamikaze Plan to Sink the Invasion Fle
By August 1945, United States manufacturers had produced approximately 1.53 million purple hearts. Production had peaked as military services prepared for the invasion of Japan. About 495,000 remained in stock after the war ended. For decades afterward, decorations for Korea, Vietnam, and later conflicts were drawn from this World War II batch.
None of these excess medals were needed for Operation Olympic. A potential that drove casualty forecasts far beyond what the public then imagined.
The United States fifth fleet covered the landings on Okinawa on LD, April 1st, 1945. Radar picket destroyers formed a defensive arc around the invasion fleet. Each destroyer station was positioned to provide early warning of incoming air raids. Carrier decks crowded with aircraft stood ready for combat air patrol missions. Operations plots tracked inbound raids hour by hour.

Drawing on experience from central Pacific operations including Ewima and Okinawa, the sixth United States Army, commanded by General Walter Krueger, was designated as the main invasion force for southern Kyushu. properly employed represented a formidable defensive force. Japanese planners believed a short violent clash could erode United States political will. If American casualties reached levels comparable to civil war battles, tens of thousands in days, public support for continuing the war might collapse.
Admiral Matagaki was reassigned to command the fifth airfleet on Kyushu in February 1945. Whether this assessment was realistic remains debatable. American determination had not wavered despite heavy casualties at Terawa, Saipan, Ewima, and Okinawa. But those casualties had been spread over years and multiple operations. Ketso aimed to concentrate comparable losses into days or weeks, a shock that might indeed change political calculations.
This strategic gamble defined Japan’s final defensive posture. Everything depended on timing, coordination, and the willingness to expend thousands of aircraft and pilots in a single overwhelming blow against the invasion fleet. The plan was set. Now came the preparation. A United States Army G2 officer reviewed updated air strength tables in a windowless office in the War Department building.
May estimate of 3,391 Japanese aircraft rose to 4,862 in June. The discrepancy between earlier figures and new intercepts was highlighted in red pencil on the summary sheet. The intelligence picture darkened month by month as analysts realized the scale of what awaited Olympic.
Photo reconnaissance of Japanese airfields showed increasing numbers of dispersed and camouflaged aircraft. Communications intercepts revealed special attack unit formations and training programs. Prisoner interrogations provided details of pilot preparation for one-way missions. All indicators pointed toward a massive coordinated kamicazi offensive far exceeding anything seen at Okinawa.

Instrument navigation through clouds and at night, a capability that distinguished experienced pilots could be replaced with simple visual navigation following coastlines and landmarks.
Simple takeoff from a familiar airfield, navigation to a fixed area using prominent features, and controlled dive into a large target. These skills could be taught in weeks rather than months. Aircraft commonly earmarked for suicide roles included older fighters considered obsolete for air combat but still capable of carrying bombs.
Light bombers whose vulnerability to modern fighters made conventional mission suicidal and trainers such as K I278, KI79 and primary training types like K9W Cypress and K9K spruce wooden and fabric trainers flown at low altitude over water. posed radar detection problems for Allied systems designed primarily to detect metal.
Aircraft at medium and high altitudes. Wood and fabric reflected radar energy poorly. Low altitude created ground clutter and sea return that masked targets. These technical factors complicated intercepts and reduced the effectiveness of early warning systems. A trainer carrying 250 kg of explosives and hitting at 200 kmh would still penetrate a ship’s deck and detonate inside, potentially causing missionkilling damage.

Japan was converting its entire aviation training establishment into a one-way attack force. Every student pilot who had ever sat in a cockpit, became a potential kamicazi. Every trainer aircraft, even those relegated to storage or maintenance training, became a potential weapon. Every airfield in Western Japan became a potential launch point.
The human cost was fully understood and explicitly accepted as necessary. The strategic logic was simple and brutal. Pilots properly trained for conventional operations required years to develop and were irreplaceable. Pilots trained for kamicazi missions required weeks and were as numerous as the population of young men available.
Aircraft production could provide hundreds of simple trainers more easily than dozens of high performance fighters. The mathematics favored suicide tactics given Japan’s resource constraints and strategic position. What appeared to be desperation was actually cold calculation. trading lives and aircraft that could not change the war’s outcome for casualties that might.

The objective was not necessarily to sync carriers, though that would be welcome, but to damage flight decks and reduce sordy rates during the critical invasion period. Even temporary disruption of carrier operations would create windows for kamicazi attacks against less protected targets. Phase 3 introduced night operations as the invasion fleet approached Kyushu.
50 land attack planes, 50 seplane bombers, and 50 torpedo bombers would operate during darkness against escorts and capital ships. These were experienced units with better aircraft and crews who had completed full kamicazi training programs.
Their targeting priority emphasized troop ships whose destruction would have immediate operational impact. Phase 5 constituted the decisive blow as the fleet closed the beaches and began anchoring for the assault. 2,500 army aircraft, many in suicide roles, plus 2,900 naval trainers would launch mass attacks.
About 5,400 aircraft total in this phase alone. Timing would concentrate these sorties into perhaps 2 or 3 days, creating sorty rates of 2,000 or more per day. No defensive system could handle such numbers regardless of quality. Simple saturation would overwhelm combat air patrol and anti-aircraft fire. The planning assumption was that enough aircraft would reach targets to cause catastrophic losses.
Phase 6 allocated 2,000 fighters for escort and strafing missions. Escort would protect kamicazi aircraft during approach to target areas. Strafing would suppress anti-aircraft fire during kamicazi attacks and strike exposed personnel and equipment on transports. Phase 7 represented an audacious plan to strike American air bases supporting the invasion. 100 transports carrying roughly 1,200 commandos would conduct raids on Okinawa airfields. These raids aimed to destroy parked aircraft, damage runways, and disrupt operations during the critical invasion period. Success would reduce air cover over the invasion fleet and create additional opportunities for kamicazi attacks.
The missions were one way for both aircraft and commandos who would fight until killed after landing. Postwar analyses suggested 5,000 to 6,400 kamicazi sorties might sink around 90 ships and damage 900. Tens of thousands of casualties at sea were projected based on average troop loads and hit probabilities. The Japanese staff’s own conservative projections estimated 150 to 200 ships sunk and 50,000 casualties from kamicazi attacks alone.
Both sides estimates pointed to unprecedented naval losses that would dwarf anything seen in previous Pacific operations. Both sides understood the implications. For the Americans, it meant that Olympic might succeed in landing forces, but with losses that would make subsequent operations impossible.
For the Japanese, it meant that failure to achieve projected results would leave the home islands defenseless against invasion. The plan was complete. The aircraft were assembled at dispersed airfields throughout western Japan. The pilots were ready, understanding that their missions were one way. Only the timing remained uncertain.
When Olympic began, the sky over Kyushu would fill with suicide attacks on a scale never before attempted in warfare. A desperate gamble that both sides recognized might determine the war’s outcome.
