The American Trick That Made PT Boats Deadly Against Japanese Supply Lines in Just Minutes
August 6th, 1943. Blackett Strait off the coast of Kolombangara in the Solomon Islands. A wolf pack of six American PT boats idles in total darkness, engines throttled down to a whisper, hulls made of quarter-inch plywood bobbing in swells that could be punched through by a rifle round. Within an hour, this mosquito fleet, boats so lightly built that a single sustained burst from a Japanese destroyer’s deck gun could snap one and half, will help sink three of the four Japanese destroyers of the Tokyo Express, the resupply convoy that had
run Guadalcanal’s blockade for a year almost unmolested. On paper, none of this should have worked. Plywood hulls against steel-armored warships, 77-ft boats against destroyers with 5-in guns that outranged them by miles. And yet by mid-1943, PT boats were doing more to strangle Japanese supply lines through the Solomons than almost any other single weapons platform in the theater.
Not because of the boat itself changed, but because the doctrine changed. The trick wasn’t a new hull or a new engine, it was throwing away the torpedo as the primary weapon and turning the PT boat into something closer to a floating ambush gun platform. That shift took American squadrons in the Pacific from a punch line to a genuine menace in a matter of months.
Standard pre-war thinking on small torpedo boats came straight from European doctrine, particularly the British coastal forces and the Italian MS boats of the First World War, which sank the Austro-Hungarian battleship Szent István in 1918. The theory was simple: build a fast, cheap, expendable hull, arm it with torpedoes, and use speed and surprise to put a fish into something much bigger than you.
American Elco and Higgins boats followed that blueprint almost exactly. 77 to 80 ft long, twin or triple Packard 4M-2500 gasoline engines producing over 4,000 horsepower combined. Top speeds nominally near 40 knots and four 21-in Mark 8 torpedo tubes as the reason for the boat’s existence. Critics inside the Navy itself, and certainly Japanese destroyer captains who tangled with PTs early in the Solomons campaign, believed the calculus was straightforward.
A boat that lived and died by its torpedoes would be neutralized the moment those torpedoes failed. And they were right to worry about exactly that, because the Mark 8 torpedo the Navy had issued PT squadrons was, by 1942 and 1943, a genuinely broken weapon. The secret was in what happened after the Navy admitted the torpedo problem instead of pretending it away.
The Mark 8, adapted from a design going back to the 1910s, ran shallow, ran erratically, and in many recorded engagements simply failed to explode on contact. The same magnetic and contact exploder failures that plagued the more famous Mark 14 used in submarines. Squadron after action reports from Guadalcanal in late 1942 recorded torpedo runs against stationary or slow-moving Japanese destroyers and transports that produced audible hits, a thump against the hull, sometimes visible wakes striking dead center,
followed by nothing. No detonation, no flame, no sinking. Lieutenant Commander John Bulkley, who had commanded PT boats in the Philippines in 1942 and evacuated General Douglas MacArthur from Corregidor aboard PT 41, returned to the States in mid-1942 to lecture new crews. And one of his blunt messages was that the torpedo could not be trusted as the sole tool of the trade.
What actually mattered, squadron commanders in the Solomon’s decided through brutal trial and error, was gunnery. Close-range, high-volume gunnery delivered from a boat small enough and fast enough to get inside a destroyer’s minimum gun depression and inside the reaction time of Japanese lookouts before the alarm even sounded.
By 1943, that realization had reshaped the boats themselves. Squadrons operating out of Rendova and later Vella Lavella began stripping torpedo tubes off some boats entirely, cutting weight that had done nothing but throw unreliable fish, and packing on a 37-mm or 40-mm Bofors cannon aft, twin .50 caliber machine gun turrets amidships, and eventually 20-mm Oerlikon cannons forward.
A fully worked-up PT boat by late 1943 could throw out roughly 900 rounds a minute of mixed-caliber fire from a hull drawing barely 4 ft of water, capable of turning inside the radius of any Japanese destroyer, and closing to under 500 yd before the larger ship’s main battery could depress low enough to bear. This seemed like a weakness on the specification sheet, abandoning the torpedo, the boat’s namesake weapon, in favor of what was essentially a heavily armed speedboat.
To the crews actually fighting the Tokyo Express barges and destroyer transports threading the Solomon’s Slot at night, it meant something else entirely. They could now kill soft-skinned supply barges and troop-laden Daihatsu landing craft outright with gunfire at a fraction of the ammunition cost of an unreliable torpedo, while saving the remaining fish for capital targets where a hit, however unreliable, was still worth the gamble.
The math behind the switch mattered as much as the philosophy. A single Mark 8 torpedo cost the Navy roughly $10,000 in wartime dollars, took a trained crew nearly a minute to set, aim, and fire, and even under ideal conditions had a documented failure rate that some squadron reports placed above 20%. A belt of .
50-caliber rounds, by contrast, was cheap, fast to reload, and forgiving of the wild, pitching firing platform a PT boat became at 35 kn in open water. Crews quickly learned that a barge riding low with troops and rice sacks didn’t need a torpedo at all. A sustained burst raked along the waterline at close range would open the hull and swamp the vessel in under a minute, something no torpedo, reliable or not, could do faster.
Squadron mechanics also learned to strip weight wherever they could to compensate for the added gun tonnage, pulling redundant tubes, lightening ammunition lockers, and in some documented cases removing armor plating around the cockpit that had proven useless against anything larger than small-arms fire anyway, in exchange for carrying more belted ammunition instead.

The proof came in a a of engagements through 1943 that transformed the mosquito fleet’s reputation inside the fleet itself. At the Battle of Blackett Strait on the night of August 6th-7th, 1943, the same engagement referenced at the start of this story, six PT boats under Commander Frederick Moosbrugger’s larger destroyer force intercepted the Tokyo Express run reinforcing Kolombangara.
Japanese destroyer Captain Kaju Suguira’s force lost the Hagikaze, Arashi, and Kawakaze to a combination of destroyer gunfire and torpedo work with PT boats screening and finishing damaged vessels and troop barges that slower American destroyers couldn’t reach in the shallows. And weeks earlier, in the Battle of Kula Gulf on July 5th-6th, 1943, PT boats operating independently in the strait sank or crippled multiple landing barges carrying elements of the Japanese 2nd and 6th divisions bound for Kolombangara, forcing the Japanese to
shift resupply almost entirely to submarines by late 1943. A direct admission from Japanese naval command that surface resupply through PT-infested straits had become unsustainable. Captured Japanese officers interrogated later in the campaign described the devil boats, as some translated Japanese reports called them, as more disruptive to the resupply schedule than anything short of Allied air power, precisely because the small, fast, gun-heavy boats could operate in the shallow, reef-choked straits that destroyers and larger
warships avoided. Squadron Aron 2 and Ron 3, operating out of Lambari Island near Rendova through the second half of 1943, refined the tactic further into what crews called the picket line. Boats spread a mile or two apart across a strait, running dark, using the newly issued SO surface search radar to detect Japanese hulls at ranges up to 15 miles in conditions where lookouts alone would see nothing until collision range.
It’s worth noting the human cost of the doctrine’s early torpedo-heavy days. PT-109, under Lieutenant John F. Kennedy, was rammed and split in half by the destroyer Amagiri in Blackett Strait on August 2nd, 1943, while attempting exactly the kind of single boat torpedo intercept the fleet was already moving away from.
Kennedy’s crew survived, but the incident became a case study squadron commanders used to argue for coordinated multi-boat gun forward tactics over lone boats hunting with torpedoes in the dark. When a radar contact was confirmed, boats would close from multiple bearings simultaneously hitting a target from two or three directions within seconds of each other.
So no single 25 mm or 13 mm Japanese gun crew could track more than one attacker at a time. Ensign candidate reports from squadron 9 near Bougainville in late 1943 and early 1944 recorded engagements in which a four-boat element destroyed an entire barge convoy of six to eight vessels in under 15 minutes of sustained close-range fire with American losses limited to hull punctures and wounded crew rather than sunk boats.
A casualty ratio that would have been unthinkable if the squadrons had stuck to torpedo-only doctrine against targets that often drew too little water for a torpedo to even arm properly. This wasn’t accidental and it wasn’t a case of American commanders stumbling into success. Bulkley, along with squadron commanders like Robert Kelly and later officers training at the Motor Torpedo Boat Squadrons Training Center in Melville, Rhode Island, deliberately rebuilt the tactical manual around the gap between what looked good in a
peacetime evaluation and what actually worked in the black, reef-strewn straits of the Central Solomons. Commanders weren’t clinging to the torpedo boat concept out of tradition. They understood that the torpedo boat’s original promise, a cheap platform punching far above its weight, could be fulfilled by an entirely different weapons mix than the one written into the boat’s original design brief.
Battlefields aren’t laboratories and a weapon that worked on a test range against a stationary target hull in Newport, Rhode Island in 1941 behaved completely differently in the warm, shallow, current-swept waters of the South Pacific in 1943 against small, fast, low-riding barges that a magnetic exploder was never calibrated detect.
The deeper principle at work was that flexibility of employment mattered more than fidelity to a weapon’s original purpose. The PT boat survived and thrived in the Pacific not because the Mark VIII torpedo got fixed. It was still failing in isolated incidents well into 1944, but because the Navy stopped treating torpedo doctrine as sacred and let junior officers in the field rebuild the boat’s entire fighting style around guns, radar, and coordinated night ambush.
By the time the Solomon’s campaign wound down in early 1944, PT boats had sunk or damaged an estimated hundreds of small craft, barges, and several destroyers across the theater. And Japanese planners had been forced to reroute critical resupply almost entirely through submarine transport, an enormously more expensive and lower capacity method that starved garrisons on islands like Kolombangara and contributed directly to the collapse of Japanese positions throughout the Central Solomons.
None of it required a new hull, a new engine, or breakthrough in metallurgy. It required admitting that the boat’s signature weapon had failed and building a new doctrine of massed gunfire, radar detection, and coordinated multi-boat ambush around that failure instead of around the torpedo tube. That’s the trick that turned a fleet of plywood speedboats into one of the most disproportionately effective weapon systems of the Pacific War.
